class=\"wp-block-paragraph\">The instinct when a small team starts automating is to go after the biggest pain. It is usually the wrong choice. The biggest pain is generally the most complex process, with the most exceptions and the most stakeholders, which makes it the slowest thing to build and the easiest thing to get wrong in public.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The better first target is boring: high repetition, low risk, one obvious owner, and a result you can measure within a fortnight.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Score the candidates<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">List every recurring task the team does and score each one out of five on four axes. It takes an hour and it removes most of the argument.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Repetition<\/strong> \u2014 how many times a week does this happen?<\/li>\n<li><strong>Consistency<\/strong> \u2014 does it follow the same steps every time, or is every case different?<\/li>\n<li><strong>Risk<\/strong> \u2014 what happens if it goes wrong? Reversible, or a customer-facing mistake?<\/li>\n<li><strong>Ownership<\/strong> \u2014 is there one person who clearly owns the outcome today?<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Automate the highest repetition and consistency with the lowest risk. Anything scoring high on risk needs a human approval step regardless of how tempting the time saving looks.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The usual first wins<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Across small teams, the same handful of processes keep coming top of that scoring exercise. They are unglamorous and they compound.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Routing incoming enquiries to the right person with the context already attached.<\/li>\n<li>Moving data between two systems someone currently re-keys by hand.<\/li>\n<li>Chasing the follow-up nobody has time to send on the day it is due.<\/li>\n<li>Turning a completed job into the invoice, the review request and the file it always becomes.<\/li>\n<li>Summarising a meeting or a document into the decisions and the next actions.<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">Do not automate a mess<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Automation makes a process faster, not better. If the current process has five steps and two of them exist because of a tool you replaced last year, automating it preserves the waste permanently and makes it harder to see.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Spend the first session removing steps rather than encoding them. It is common to find that half the value is available before anything is built, and that the remaining half is far simpler to implement.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Prove it in two weeks<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Pick something you can have running inside a fortnight with a measurable before-and-after. Momentum matters more than scope for the first project, because the second one is much easier to fund once the team has seen one work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Measure one number: hours returned, response time, error rate, or missed follow-ups. Write it down before you start.
