class="wp-block-paragraph">Automation projects rarely fail because the technology could not do the job. They fail because nobody wrote down what should happen when the input is wrong, the API is down, or the answer is genuinely ambiguous. A workflow that works on a good day and fails silently on a bad one costs more than the manual process it replaced, because now nobody is watching.

A useful brief is short. It names five things, and it names them before anyone opens a platform and starts connecting boxes.

1. The trigger

What starts this workflow, precisely? “When a lead comes in” is not a trigger. “When a Fluent Forms submission with the Enquiry tag is created” is. If you cannot state the trigger in one sentence that a developer could implement without asking a question, the process is not understood well enough to automate yet.

2. The owner

One named person, not a team. The owner is who gets alerted when the workflow fails and who decides whether the output was correct. Automation without an owner does not become autonomous; it becomes unmonitored. The distinction shows up about six weeks in, when something breaks quietly.

3. The decision boundary

This is the part almost every brief skips. What is the automation allowed to decide on its own, and what must a person confirm? Write it as a list, and be specific about money, customer-facing messages, and anything irreversible.

Decisions the system makes alone: classification, routing, formatting, summarising, enrichment.

Decisions a person confirms: sending to a customer, spending, refunding, deleting, publishing.

Decisions the system must escalate: anything outside the cases you listed.

The third line is the one that saves you. A system that escalates the unfamiliar case is safe. A system that guesses is not.

4. The failure route

Every step can fail. The brief should say what happens when it does: retry how many times, alert whom, and where the stuck item waits. The default of “it just stops” is what turns a small outage into a week of missing leads.

Retry policy for transient errors, with a limit.

A visible queue for items that could not be processed.

An alert to the named owner, not to a shared inbox nobody reads.

A manual path so the work can still be done while the automation is broken.

5. The business result

One measurable outcome, chosen before the build. Faster first response. Fewer missed follow-ups. Less manual re-keying. Without it, you will not be able to tell whether the automation is working or merely running, and every future decision about it becomes an argument about opinions.

What this looks like in practice

A good brief fits on one page and takes an afternoon of conversation to produce. It is also the artefact that makes the build cheap: once the trigger, owner, boundary, failure route and result are agreed, the implementation is mostly mechanical. That is the sequence DigLab uses for AI workflow automation, and it is why the discovery step is not optional.

The platform choice comes last, and it matters far less than people expect. Most briefs can be implemented on several stacks. What cannot be fixed later is a workflow nobody owns.

Next step

If you have a process that should run without a person copying data between two systems, write the five lines above and tell us what should run better. We will tell you which part of it is ready to automate and which part needs simplifying first — see AI Workflow Automation for how the finished system is usually structured.

Most automation projects fail on the unhappy path.
